Losses you cannot see

A batch loses moisture, beans break, mixes slip into bags. Over a three-week journey, small variations become tonnes. They show up in neither your eyes nor your paperwork.

The problem is not that the loss exists: it is that it is discovered too late, when no one can act anymore. What is invisible does not get corrected, it accumulates. Making the loss visible is making it correctable.

Why the port reveals everything

The port is the first place where weight and quality are checked by a third party. It is where the gap between what left and what arrives becomes official. An over-moist bean, a badly weighed bag, a mix of grades: everything shows up at unloading, when the goods are already committed.

That is why losses always seem to be born at the port, when they are born long before. The port is not the cause, it is the revealer. Moving detection upstream is moving the decision upstream.

The three most common causes

Moisture shifts between the cooperative and the port, especially when drying was uneven. Beans break during repeated handling: the more a bag changes hands, the more shocks it takes. Grade mixing appears when bags from different origins are consolidated without traceability.

Three causes, three measures, and one common point: none of them gets fixed without measurement. Moisture is corrected at drying, breakage at handling, mixing at traceability. Checking these three first avoids scattering your effort.

Measure at every checkpoint

The first action is simple: weigh everywhere the batch changes hands. At the cooperative, at the collection hub, at the warehouse, at the port. An isolated weighing says nothing, a series of weighings along the route shows where the weight evaporates.

The gap is located, the cause is found, the loss is fixed. Every weighing must be attached to the batch, the date and the checkpoint. Without that attachment, a weight is a floating number, useless.

Moisture, the silent enemy

An over-moist bean molds or ferments. An over-dry bean loses weight, and therefore value. The acceptable window is narrow, and it is decided at drying. Tracking moisture per batch, from the dryer to the port, avoids bad surprises on arrival.

A moisture history beats a last-minute reading. The repeated reading, from intake to shipment, shows the evolution and the drifts. It is the series that counts, not the single figure.

Breakage and mixing

Every handling breaks beans. Broken beans sell for less, sometimes get downgraded. Reducing breakage means fewer transfers, suitable bags, and tracking that spots the most destructive steps. You only protect what you measure.

Grade mixing is born from hasty consolidation. When two qualities end up in the same batch, it is the higher quality that pays. Batch traceability shows what is in every bag, and lets you consolidate without degrading.

Before the port, not after

A non-conforming batch caught at the port is lost: it has already left, been committed, been invoiced. Caught at the cooperative, it is re-sorted, re-dried or sold locally. That is the whole difference between a loss and a decision.

Anticipating always costs less than observing. The cost of re-sorting at the cooperative is a fraction of the cost of a dispute at the port. Early detection changes the nature of the problem: from a loss, you move to a decision.

Where to start

Start with one pilot site and three weighing points. Measure the whole season before comparing. The numbers will tell you where to act, and in what order. There is no need to equip everything at once: reliable measurement on a small perimeter beats approximate measurement everywhere.

Measuring equipment amortises fast: the first gap detected often repays the equipment. The measurement investment is the highest-return one in the chain, because it reveals the leaks before they become losses.

What changes at the port

A batch that arrives with its history is no longer argued over impressions. It is weighed, checked and invoiced on facts. The buyer receives proof, not a promise.

And you know what leaves, what arrives, and what is lost in between. Visibility turns loss into an indicator, and the indicator is steered. That is how loss stops being a fate and becomes a lever.
